The first place I always start is some kind of developer satisfaction and just asking my team, hey, what are the things that slow you down? And usually we are going to come up with sort of like the most low hanging fruit when it comes to getting development environment set up. But chances are your team is going to be able to point you to the direction. There's other standard metrics, collections of metrics like Dora metrics, for example, that are generally good to use as some indication of maturity model. When you start scaling and when you actually have enough data to make it useful to you, that it's actually going to tell you something," he says.
