The Chris Perkins trick of subtracting 3 and adding 1d6 is also an option that we offer in Forger Foes. If a monster does 15 damage, you subtract 3 so it's 12 and then you roll 1d6 and add that. Just enough variance that you can't quite predict exactly how much damage is going to be done. You probably don't want to drop a whole lot on your player.
