I think people are really easy to root for. And a lot of people don't do it because they get triggered by what looks like bad work. So find those things that they're fired up for and encourage it. One lesson I learned in managing people from my past career in consulting was to not correct mistakes. It's encouraging you to come to a higher level rather than saying this is not good.
